Each text and vision harness setting now carries the generation settings
its model takes (temperature, sampling limits, penalties, seed, reasoning
effort), edited in a modal under the model pick so the harness block stays
short. Nothing is set by default, so models keep their provider's own
values until a super admin or admin changes them.
A setting is only offered and only sent when the catalog says the model
takes it: OpenRouter's supported_parameters is now stored on
harness_models and refreshed by the hourly sync. Other providers list no
parameters, so their models get them all.
The app never terminates TLS: a reverse proxy or tunnel does, and
isSecureRequest still reads X-Forwarded-Proto so cookies stay Secure.
Removes the cert generator, TLS resolution and HTTP redirect, the
local CA download, and the TLS envs, and trims the installer, Dockerfile
health check and docs to match. Also softens the composer's loading row.
The composer now puts the bubble and clears the input as soon as you send, so a slow connection never holds either. The bot's status row reads "<name> is getting your message..." until the saved message arrives (by response or push), then switches to thinking. A failed send removes the bubble and restores the text and files.
TLS no longer depends on NODE_ENV: the TLS_* variables win, else certs/
is used whenever it exists (the container's /app/certs mount lands there
too), and TLS_DISABLED=1 is the only way to serve plain HTTP with a
certificate present. The plain-HTTP redirect listener now starts whenever
TLS is on, not only in development, and HTTP_REDIRECT_PORT replaces
DEV_HTTP_PORT. The installer writes TLS_DISABLED=1 for --no-https, and the
health check follows the same rule.
The installer generates a CA and a 397-day certificate into
$COBBLE_HOME/certs (in the app image, with the host's addresses), mounts
the certificate, key and CA into the container and serves TLS from Bun on
the published port. --no-https opts out; --https-cert/--https-key use a
real certificate, --https-host adds names and --https-regen replaces the
CA. The installer and the image health check use curl -k when TLS is on.
The CA is served at /ca.crt and as an iOS/macOS profile at
/ca.mobileconfig for one-tap install. Development picks up certs/
automatically, `bun run dev:phone` generates and starts, and a plain-HTTP
listener on PORT + 1 redirects to HTTPS. Port sharing is off, so a stale
dev server fails instead of silently answering on the same port.
Scheduled runs are pre-approved: they carry out their brief instead of
drafting for confirmation. A run that can't do its brief calls
report_run_failed and is retried 5 and 10 minutes later; only then does
the user get one "failed after N tries" message, and the routine keeps
why in last_error.
Every reply and task now gets ActionCheckNote: look for an existing
record before creating one, and verify an action took effect before
saying it's done. Memory and instructions saves are read back, and
create_bot, create_schedule, start_task and delegate_task refuse
duplicates.

Every message has a row under it to reply or react. Replying quotes the
message above the composer, and the sent message stores
reply_to_message_id (a plain id, not a foreign key, so deleting the
quoted message only drops the quote). send-message accepts a quote from
any session of the same conversation, so a rollover or a thread that
moved on still sends; the conversation drops a picked quote when its
session changes. The bot reads the quote as "[Replying to ...]" before
the user's turn, file-only replies included, and relayed messages carry
it too.
Reactions are a fixed set (BotMessageReactions) in
bot_message_reactions, one per message, emoji and user or bot. Users
toggle their own through api/admin/bots/react-message, and every bot
gets react_to_message for the session it answers (the user's latest
message by default). Both push the fresh list as server:bot-reaction,
with mine worked out for the session's user.

- A mic in the composer records, transcribes with the bot's
transcription model (api/admin/bots/transcribe) and writes the text
into the input at the cursor to edit before sending. Escape cancels;
recordings aren't stored.
- Every bot message has a read-aloud button that plays
GET api/admin/bots/speak-message, streamed from the provider as the
audio is made, so it starts in a couple of seconds. One message plays
at a time; only the user's own sessions can be read.
- Both buttons stay visible but disabled while the bot has no model for
them (bot_voice page prop).
- Transcription and speech no longer pick free models automatically:
they're not available until a model is picked, and Settings says so.
Transcription lists speech-to-text models only, so the chat-model
transcript path and its missing-audio check are gone.

Admin settings gains a super-admin Backups page at
/admin/settings/backups, with restore nested at .../backups/restore.
Both use SettingsShell and SettingsGroup like the other settings sub
pages instead of the retired admin hero.
Add a generated manifest, icon set, offline page and service worker that never caches authenticated HTML, plus install and update UI. Turn the rail into a drawer below md with container-query internals, dvh and safe-area handling, and reconnect the socket after visibility/network changes. Add Web Push subscriptions, presence-aware delivery, notification settings and tests.
Replies were locked per bot, so a long reply in one session held up every
other session's reply with nothing shown. The lock is now per session. A
chat shows the thinking row whenever the user has the last word, rather
than from the bot's face (one per user, shared by every session), so it
shows even while the bot works elsewhere. A task waiting for its busy
computer says so, and a job finishing while another still runs puts back
the running one's face.

- Bots and workspaces get tools and MCP servers from their settings
pages; bots also from chips under the chat composer, removable there
- "Every bot" now gives one to every bot now and every new bot; each can
still drop it (attach-every-bot-extensions.ts moves old installs over)
- Status lines: MCP servers record whether they connect, tools whether
their last run worked
- Test connection in the MCP form and a Test panel in the tool form check
the form as it is, without saving
- Hide Google sign-in on the login form

Two new settings pages, MCPs and Tools. Super admins define them; super
admins and admins attach them to bots, to workspaces (every bot there),
or to every bot. Bots get them in chat replies and tasks.
- Custom tools: a JSON-schema of arguments plus an HTTP request, a script
on the bot's computer, or a prompt, templated with {{args.x}} and
{{env.KEY}}, secrets redacted from results.
- MCP servers: remote (URL and headers) or stdio commands run on the host
with a setup command and an isolated env, in a per-process pool. Tools
are listed into a cache and connect on first call.
- Add, edit, access and try open in modals.
- Markdown, JSON and command fields use twui's AceEditor (CodeEditor),
its scripts loaded on demand.

A bot's face and status line live in bot_user_faces, one row per bot and
user, set by jobs for the user whose conversation they're in. Needs-you
and working only show to that user; every bot read overlays the viewer's
face (botFaceSql) and pushes go to the user a face change is for.

Bots, workspaces and computers now belong to the install. Users reach
workers only through bot_users (assigned by a super admin or admin) and
workspace_users; the coordinator and main computer are one per install,
and only the super admin sees the coordinator. Conversations are per
user (bot_sessions.user_id), jobs run for the session's user, and live
updates go only to who should see them.
A bot's core memory is now general knowledge shared by every user it
works for; what it learns about a user lives in bot_user_memories.
One-off scripts move existing installs over: move-bot-memory-to-owners
(run first), then share-crew.

Bots create, list, update and delete schedules (cron_jobs, Bun.cron in UTC);
a per-minute cron queues due runs as tasks. Routines, Activity (super admins)
and Help get their own rail aside. Help covers familiar problems, starting
with signing in to Google through Cookie-Editor over the new Desktop (noVNC)
view.

- Computers get CPUs and memory (default 1 CPU, 2 GB), set at creation and
editable; new resources stop, remove and recreate the container, its home
dir kept. Every computer container has a docker health check and stays
"creating" until it passes; only healthy computers are reached, by
hostname, else by their IP on the network (dev outside docker).
- Docker is required: the app creates the cobble network on startup and
exits without docker.
- Production container: deploy/run-app-container.sh mounts .env, the data
dir and the docker socket; the database (DB_DIR), media, computers' homes
and bun-sqlite's live schema now live on the data volume.
- Settings pages for bots, workspaces, computers and users, sharing list
components; bots can be deleted; users are created with a password and
confirmation, edited and deleted through RBAC-gated APIs.
- User types trimmed to super_admin, admin, member, read_only and revoked;
admins manage members. UserAvatar shows profile photos from the user row.

- Rail: Add icon with stacked form modals (bot, workspace, computer),
coordinator, recent bots with "See all bots", Workspaces section, and
a workspace mode listing only its crew
- Workspaces: page for context, bots (per-workspace instructions and
memory), computers (default, link, unlink), models and delete;
conversations scoped per bot per workspace
- Sessions: conversations split into searchable, reopenable sessions
with carry-over summaries; sessions and new-session header icons
- Computers: created and provisioned over the docker socket, home dir
kept at DATA_DIR/computers/<id> after delete; super admins only
- Models: workspace settings win over a bot's own, then the defaults
- Pictures for bots and workspaces; bots editable from the header
- Coordinator tools: update_workspace, set_bot_workspace_instructions
Co-Authored-By: Claude Opus 5.5 <[email protected]>
- Serve each computer to its owner under /computers/<id>/ (HTTP and
websockets proxied to the AIO sandbox) and show it in a shared
ComputerView with browser, terminal and code modes, opened from the
computers modal or a take-over button in the thread.
- ask_user_to_take_over lets a bot hand a computer to the user for a
login or captcha; the message gets a take-over button and needs-you,
and the viewer hands it back with a chat message.
- While a task runs the thread shows "<bot> is working..." with the
task's latest step; steps read as plain words, not tool names.
- A coordinator with no workers no longer claims to delegate, and bots
describe started tasks in the first person.
Co-Authored-By: Claude Opus 5.5 <[email protected]>
- Bots have a current computer (bots.computer_id), switched from the chat
header beside the model button or by clicking a computer the bot names
([computer:ID]); tasks run on it by default
- search_computers runs one read-only command on all of a bot's computers;
chat replies know their computers (compose-computers-note)
- The coordinator can use every computer and grants or revokes crew access
with assign_computer
- Delegated jobs record requested_by_bot_id; the worker's result or failure
is reported back in the coordinator's conversation
- bots_queue_updates records each model turn of a job, pushed live and shown
in the working-on panel
- Live relay: every process pushes new messages, job steps and bot changes
from the database to its own sockets, so work done elsewhere shows live
- Bot messages render as markdown (react-markdown + remark-gfm, no raw HTML)
with twui components; rail previews are plain text
- Fix header button overflow in the model and computer selects
- Bump @moduletrace/twui to 0.1.2
Co-Authored-By: Claude Opus 5.5 <[email protected]>
- Harness: providers, model catalog synced hourly, automatic free picks,
cooldowns, tool loop with context trimming, MCP computer tools
- Bots queue runs replies and tasks through the harness; jobs wait
(attempt refunded) while every model is resting
- Envs: Settings > Environment, scoped general/workspace/computer,
written to computers and redacted from tool output
- Models: Settings > Models, per-harness provider select defaulting to
OpenRouter, and a models modal on each bot's chat (the coordinator's
edits the defaults)
- Chat: thinking row while a reply runs, file attachments (upload,
paste, drop) that replies read as images, audio and document text
- Fix media uploads failing after a user's first file, and private
files being served from the public media path
Co-Authored-By: Claude Opus 5.5 <[email protected]>
- Schema: workspaces (+ workspace_bots, workspace_computers), containers,
computers, bot_computers, bots.memory, workspaces.system_prompt, and
bots_queue as a bun-sqlite isQueue table
- Main computer (and its container record) ensured with the coordinator on
signup, seed and /admin/bots; the coordinator's access to it is locked
- Effective computer access: direct grants plus workspace computers
- Full bot prompt: core instructions, workspace prompts, then memory;
bots can rewrite their memory and system prompt
- Queue helpers on the native BunSQLite.queue API, plus a handler that
heartbeats, serializes per computer, recovers after restarts, reports
lost jobs, supports cancelling and pushes outcomes over the WebSocket
- Enable SQLite foreign keys at startup so schema cascades fire
- Prune finished jobs daily

Local, password-only auth:
- No public pages; everything outside /admin and /auth redirects in
- First run (no users) sends every page to /auth/signup, which creates
the super admin (user #1) once and then locks
- Login is email/username + password; removed the emailed-code flow,
/auth/sso and email password reset
- Google login kept for existing accounts only, never creates them
- seed-super-admin now requires SEED_SUPER_ADMIN_PASSWORD
Bots-first admin:
- /admin and closed sections (people, logs, backups) redirect to
/admin/bots; only bots and settings are live (AdminSections)
- Removed the old admin layout; every /admin page uses the bots rail
- Coordinator bot created at signup/seed and by /admin/bots
(ensureCoordinatorBot), which redirects to its chat
- bots.system_prompt (markdown) with a default coordinator prompt
- seed-bots reuses the existing coordinator
Settings:
- Sub pages general (default), profile, change-password, listed in the
rail with a back link; unknown settings paths redirect to general
- Redesigned settings UI: pane header, grouped rows, sticky save bar
- General: System/Light/Dark theme, saved per device
Co-Authored-By: Claude Opus 5.5 <[email protected]>
- Remove the preset document suite (letters, emails, invoices, quotes,
PDF generation, line items) with its routes, API handlers and tables
- Rebrand to Cobble: site data, Lato, handoff design tokens (light and
dark) in main.css, brand assets in public/brand, ember stone logo and
regenerated favicons
- Add bots, bot_messages, bot_tasks and bot_task_steps tables, regenerate
DB types (BUN_SQLITE_COBBLE_*) and add a sample crew seed (seed:bots)
- Add the chat shell at /admin/bots: rail with pinned coordinator and
user popover, bottom-anchored conversation with composer, working-on
panel, and a send-message API scoped to the session user
- Add BotStone and Wordmark components, crew status and relative time
utils with tests, and update AGENTS.md
